Culture and behaviour change, with less guesswork

Matt Ellerton

I'm Matt Ellerton. Through Culturicity, I help organisations replace uncertainty and guesswork with small behavioural experiments that show what works, then scale it into everyday habits.

Culture isn't what you say. It's what happens when things get awkward.

Most organisations don’t struggle because they lack values or good intentions.

They struggle because their everyday systems push people towards the wrong default behaviours. Play it safe. Wait for permission. Avoid the hard conversations. Escalate decisions. Optimise for internal comfort rather than customer reality.

Then we label it “culture” and hope a big programme will fix it.

The uncertainty comes from guessing. From doing generic initiatives and crossing fingers.

That’s the bit I remove.

What I help you change

I help you move from vague culture ambitions to practical behavioural change, in a way people actually feel in their day-to-day work.

This usually means:

  • Identifying the friction that’s slowing delivery or creating “safe mode” behaviours

  • Designing simple experiments that change what people do in real work

  • Measuring signals quickly and learning fast

  • Scaling what works into repeatable routines and leadership habits

  • Embedding it into processes so the change sticks

In short: less guesswork, more traction.

The Culture Experiment Loop

Culture change gets easier when you treat it like learning, not messaging.

The Culture Experiment Loop is the approach I've developed to create clarity, momentum and proof:

How I work

Co-creation icon

Co-create with your teams

Who knows your business best? Your people. That's why I work with them to develop activities and interventions that create real, meaningful and lasting change

Experimentation icon

Experiment to test and learn

I help your teams design and carry out experiments to test the interventions, to make sure they're having the effect they're supposed to, and adapt if they're not

Scaling icon

Start small then scale up

I start small and make sure the interventions are having the right impact. Then I help your teams scale them, so they don't waste time, effort or money

This is for you if...

...you’re tired of culture initiatives that look good but don’t change habits.

...you want more ownership, accountability and pace, without burning people out.

...decisions are slow, over-escalated, or made in side conversations.

...people avoid challenge, play safe, or struggle to speak up.

...collaboration is polite, but delivery is heavy.

...customer focus is talked about, but not felt in everyday decisions.

...you need change to stick after the comms and workshops fade.

What working with me gives you

  • A clear behavioural focus, grounded in real examples

  • A practical experiment backlog that teams can actually run

  • A first wave of experiments designed and launched in weeks

  • A simple set of measures that show signal without creating admin

  • Repeatable routines and templates that help you scale what works

  • A plan for embedding the change into "how we do things here"

It’s not a poster campaign. It’s a way of working.

A quick note about me

I’ve spent more than a decade working on culture, behavioural change and internal comms across different industries, countries and organisational shapes - from large global firms to smaller, fast-moving teams.

My bias is always towards the practical. Culture change should show up in decisions, habits and how work gets done, not just in language.

Culturicity is the banner I do this work under. It’s me, plus a small network of trusted associates when a project needs extra hands.
